SEO is slow, it's uncertain, and when it works it keeps working after you stop paying for it. That's the honest trade. Whether it's worth it for your business comes down to three things: whether your customers search for what you sell, what a new customer is worth, and whether you can wait months for the first results.
- Worth it if customers search for what you sell, a customer is worth a few hundred dollars or more, and you can wait six to twelve months.
- Not worth it if nobody searches for your offer, or the business needs leads this month. Ads fit that better.
- Most pages never get Google traffic. The ones that do usually answer a specific question better than anyone else.
- AI answers take some clicks, and cite pages that answer specific questions well.
- Judge it on searches that don't include your brand name, and on enquiries, not traffic.
What the data says
| Finding | Source |
|---|---|
| 96.55% of the pages in Ahrefs' index get no traffic from Google | Ahrefs, Dec 2023 |
| The average #1 page is 5 years old, and 72.9% of top-10 pages are over 3 years old | Ahrefs, May 2025 |
| Of English-language pages first seen in Sept 2023, about 6% reached the top 10 within a year | Ahrefs, May 2025 |
| People clicked a regular result in 8% of searches with an AI summary, against 15% without one | Pew Research, Jul 2025 |
| 97% of US consumers read reviews for local businesses, and 45% now use AI tools for local recommendations | BrightLocal, Feb 2026 |
None of that says SEO is pointless. It says the easy version doesn't work: publishing pages and waiting. The pages that win answer a real question, for a real buyer, better than what's already ranking, and they're usually on sites that have been at it for a while. Google's own guidance for business owners hiring an SEO, in a 2017 video, was that SEOs usually need four months to a year to make improvements and see potential benefit.
When SEO is worth it
- People search for what you sell. "Emergency plumber", "business coach for therapists", "how much does a kitchen extension cost". If you can't think of the searches, your customers probably don't make them.
- A customer is worth enough. A few hundred dollars or more, so a handful of extra customers a month covers the cost.
- You can wait. Six to twelve months before judging it, without needing it to pay back this quarter.
- You can answer questions others don't. Real prices, real process, real examples. That's what separates a page that ranks from one of the 96%.
When it isn't
- Your offer is new, so nobody searches for it yet. Ads or outreach will tell you faster whether people want it.
- You need enquiries within weeks. SEO won't deliver that, whatever anyone promises.
- You can only fund it for two or three months. That's usually when the work is done and the results haven't arrived.
- Every search for your service is owned by directories and national brands. Compete on narrower questions, or not at all.
If you're weighing SEO against paid ads, are Facebook ads worth it for a small business runs the same test for ads.
What actually wins for a small site
Broad terms like "marketing agency" or "plumber" are dominated by sites with years of links. A small site wins on the long, specific searches buyers make once they're close to deciding. We see the same pattern on our own site: posts that answer one narrow question, like what a booked call costs a coach, reached Google's first page within weeks of publishing, while broad pages on the same site sat on pages four to eight.
Answer the questions buyers ask before they hire you
Prices, how long it takes, what can go wrong, how to compare options. One page per question, answered in the first paragraph.
Give each service its own page
One page per service, written for the person searching for it, with the price range and the process.
Get local basics right, if you serve an area
Your Google Business Profile, consistent contact details, and a steady flow of real reviews. Local SEO covers the rest.
Be quotable by AI answers
Short, factual answers with dates and sources. Seer Interactive found pages cited in an AI Overview got about 120% more organic clicks than those that weren't, while saying it can't claim the citation caused it. How to get recommended by AI search goes deeper.
Fix what stops pages being found
Pages Google hasn't indexed, slow pages on mobile, and duplicate pages competing for the same search.
What SEO costs
Ahrefs surveyed 439 SEO providers and found an average of $2,917 a month. The most common bracket was $501-$1,000 a month, freelancers averaged about $1,349, and agencies about $3,209. How much a digital marketing agency costs puts that next to ads and websites. Our SEO retainers run $500-$2,000 a month, month-to-month.
- What a new customer is worth to you, after costs.
- Multiply by the share of enquiries that become customers.
- Divide the monthly SEO cost by that number. That's how many organic enquiries a month it needs, once it's working.
- If that number looks realistic for the searches in your market, SEO can pay. If it doesn't, start somewhere else.
How to tell if it's working
Open Google Search Console and filter out every search that includes your business name. Brand searches flatter new sites, because people who already know you find you anyway. For the rest, watch impressions first, then average position, then clicks, page by page. Impressions rising at positions 10-30 is the early sign. Then count the enquiries that came from organic search, which is the number that decides whether it was worth it.

Questions people ask
Is SEO worth it for a small business?
It is when customers search for what you sell, a new customer is worth a few hundred dollars or more, and you can wait six to twelve months without needing it to pay back. It isn't when nobody searches for your offer, or the business needs leads this month.
How long does SEO take to work?
Months, not weeks. In a 2017 video on hiring an SEO, Google said SEOs usually need four months to a year to make improvements and see potential benefit. Narrow questions can rank sooner; broad, competitive terms take longer.
How much does SEO cost for a small business?

Is SEO still worth it with AI Overviews?
Yes, but clicks are harder to win. Pew found people clicked a result in 8% of visits with an AI summary, against 15% without one. Pages that answer specific questions well tend to be the ones AI answers cite, so the work shifts toward that.
Is SEO better than Google Ads?
They do different jobs. Ads bring customers this week and stop when you stop paying. SEO is slower and keeps working after the work stops. Most small businesses should prove the offer with ads first, then build SEO for the searches that convert.
How do I know if SEO is working?
In Google Search Console, filter out searches for your brand name, then watch impressions, average position and clicks for the rest, page by page. Then count enquiries from organic search. Brand searches make most new sites look better than they are.
When is SEO not a good fit?
When nobody searches for what you sell, when you need leads within weeks, or when you can't keep it going for at least six months. We're also not the right fit if you want content volume for its own sake.
